the possibilities to become


Jesus believed in his followers, not alone for what they were, but for what they had the possibilities to become. While others would have seen Peter as a fisherman, Jesus could see him as a powerful religious leader—courageous, strong—who would leave his mark upon much of mankind. In loving others, we can help them to grow by making reasonable but real demands of them. Jesus gave people truths and tasks that were matched to their capacity. He did not overwhelm them with more than they could manage, but gave them enough to stretch their souls. Jesus was concerned with basics in human nature and in bringing about lasting changes, not simply cosmetic changes.

you have to make it happen


I’ve given you seven personal assertions.

  6. I am relentless.
  7. I expect nothing and accept everything.

Each of them plays into a theme. You may not immediately see it, but it’s there.

If you want your life to be different, you have to make it happen. All of the thinking or meditating or planning or anti-anxiety medication in the world isn’t going to improve your life if you’re not willing to go out and take action and make changes. You can’t sit around waiting for the right mood to strike or for life to play out the way you want it to. Nor can you rely on positive thinking alone to transform things for the better. You have to go out and do.

organizations launching multiple change programs


What should organizations launching multiple change programs do differently? First and foremost, they should take the holistic view. The top management team (TMT) orchestrating change management should draw up a map of all the initiatives, planned or ongoing, occurring within the organization. This map should incorporate all of the vantage points that matter: not only the perspectives of top management, but also those of middle management and front-line employees. Middle managers and employees may perceive inconsistencies among these change initiatives more clearly than TMTs can, and they may well offer practical ideas about how to address inconsistencies upfront.

Once the organization has mapped out all employees’ perceptions of inconsistency in various initiatives, it should consider how to address these inconsistencies from the start. TMTs can stay ahead of the game by preparing a clear, consistent communication narrative explaining the necessity for multiple initiatives as opposed to one, detailing exactly how they fit together. Such a narrative can preempt the perception of inconsistency on all three levels: content, procedure, and normative expectations.

The timing and pacing of each initiative are additional key considerations. TMTs should have a clear idea of which initiatives can be wrapped up quickly and which may take years — and when to launch or stop each one. With a clearer time frame, they can ward off inconsistency by ensuring, for example, that one team isn’t assigned two conflicting tasks at the same time or that teams aren’t saddled with a storm of changes that could overwhelm their capacity.

TMTs should also monitor whether each key initiative has been allocated adequate resources. Remember that strategic change is exhausting, and periods of high activity should be followed by intervals of rest or less-intense work. The alternative to careful timing may well be burnout, which is an even greater threat to change performance than inconsistency.

Ultimately, successful change managers shift their focus from single initiatives to the dynamics among multiple initiatives. A successful transformation typically does not rely on any single change initiative but emerges from the careful management of multiple, integrated initiatives that interact and reinforce one another over time. One key success factor is to be alert to emerging inconsistencies among various initiatives regarding content, procedures, and normative expectations. These emerging inconsistencies can cause initial supporters to resist change, ultimately undermining the initiatives. Instead, taking the deliberate, comprehensive approach described here can drive your success in leading change.

After asking direct reports what they want from you as a manager, the work's not over. Share specifics about your style and how you plan to be present for them and be honest about where you might not be able to be supportive + why so that expectations are clear from the start.

find a what, a who, and a why


We identified three big buckets of motivators: career, community, and cause.

Career is about work: having a job that provides autonomy, allows you to use your strengths, and promotes your learning and development. It’s at the heart of intrinsic motivation.

Community is about people: feeling respected, cared about, and recognized by others. It drives our sense of connection and belongingness.

Cause is about purpose: feeling that you make a meaningful impact, identifying with the organization’s mission, and believing that it does some good in the world. It’s a source of pride.

These three buckets make up what’s called the psychological contract — the unwritten expectations and obligations between employees and employers. When that contract is fulfilled, people bring their whole selves to work. But when it’s breached, people become less satisfied and committed. They contribute less. They perform worse.

In the past, organizations built entire cultures around just one aspect of the psychological contract. You could recruit, motivate, and retain people by promising a great career or a close-knit community or a meaningful cause. But we’ve found that many people want more. In our most recent survey, more than a quarter of Facebook employees rated all three buckets as important. They wanted a career and a community and a cause. And 90% of our people had a tie in importance between at least two of the three buckets... We’re all hoping to find a what, a who, and a why.

speak, but don’t listen

[W]hen leaders assume their answer is the answer, they tend to approach change as they would a political campaign — heavy on slogans and focused on numerical targets akin to contributions and votes. The process can feel forced; people are engaged solely to be converted to the leader’s “side,” rather than to participate in a dialogue about the potential implications of the plan. Leaders speak, but don’t listen. Or they assume that a lack of feedback reflects agreement and acceptance among their constituents.

Success under this approach is typically measured by increases in compliance (“40 percent of staff have logged on to the new ERP system”) and decreases in resistance (“the number of employees indicating the new ERP system will help make their work more effective has increased by 30 percent since last quarter”). Leaders reward those who quickly conform, not realizing that these conversions often represent superficial commitments, not true allegiance or even an accurate understanding of the new way. And because hard questions are minimized, teams may comply with a change that won’t work once it gets underway.

For employees, the pressure to change without truly understanding or committing to the initiative is an unfortunate fact of organizational life. People become used to the expectation that they will limit independent thinking and suspend disbelief, regardless of the lessons of their prior experience. If employees have a few questions, that is usually acceptable, but more can invite censure or ridicule, or, in the worst cases, can be career damaging, even if such questions represent legitimate critiques or sound ideas for improvement.
