what would make it special?


Back in 2016, when Berry Aldridge was still just an intern and making thank-you calls to ticket purchasers, he was having trouble reaching a family, the Nunn family, who had bought eight tickets to the show. Finally, Berry got in touch with the father. He learned that the wife and mother had bought tickets for their seven kids to go to a game - and then she had tragically died.

Shocked and speechless, Berry managed to get out, "I'm so sorry to hear that," before ending the conversation. 

Then he walked into my office and told me the story. "What do we do?" he said.

Channeling Ken Silver, I replied, "What do you think?"

"Well, I'd really love to get the kids and dad out here and create something special for them," he said.

I agreed. "What ideas do you have? What would make it special?"

As it turned out, Berry had plenty of ideas - and he was ready to put them into action, planning the whole night for the Nunn family all on his own. When the family arrived on the night of the game, Berry seated them in the front row and had all the players come and deliver autographed bats and balls and hang out with the family for about a half hour before the game. Then Berry presented the dad with a jersey with his wife's name. Its number was the number of years they'd been married.

After the game, Berry and the father were chatting a little more, and the father shared that these Bananas tickets were the last gift his wife had given their kids - and he couldn't have imagined a better gift! Without Berry, the family might never have come to the game. Thanks to Berry's effort, the family was able to make that last gift - the last story of their wife and mother - special.

Imagine what your business would look like if your interns or new hires brought the same level of care and agency to their work - all because they were empowered to think for themselves. What amazing things would you be able to do for your fans?

see the ship through the eyes of the crew


The key to being a successful skipper is to see the ship through the eyes of the crew. Only then can you find out what's really wrong and, in so doing, help the sailors empower themselves to fix it.

A simple principle, yes, but on the Navy applauds in theory and rejects in practice. Officers are told to delegate authority and empower subordinates, but in reality they are expected never to utter the words "I don't know." So they are on constant alert, riding herd on every detail. In short, the system rewards micromanagement by superiors - at the cost of disempowering those below. This is understandable, given the military's ancient insistence on obedience in the face of chaos, which is essential in battle. Moreover, subordinates may sidestep responsibility by reasoning that their managers are paid to take the rap.

A ship commanded by a micromanager and his or her hierarchy of sub-micromanagers is no breeding ground for individual initiative. And I was aiming for 310 initiative-takers - a crew ready, able, and willing to make Benfold the top-rated ship in the fleet.

empower others


As we look ahead into the next century, leaders will be those who empower others. Empowering leadership means bringing out the energy and capabilities that people have, and getting them to work together in a way they wouldn’t do otherwise. This requires that they see the positive impact they can have and sense the opportunities.

what is strategy?

"Strategy is a framework to guide critical choices to achieve a desired future,” said MIT Sloan senior lecturer Donald Sull in a new MIT Sloan Management Review webinar....

[A] strategic vision must be detailed enough to lay out a clear vision while being broad enough to allow for flexibility and adjustment....

An ideal strategy provides enough guidance to empower workers to make trade-offs, formulate goals, allocate resources, prioritize activities, and clarify what people are committing to do. At the same time, it offers enough flexibility to allow people to seize opportunities and adapt as needed....

Take American Airlines versus Southwest Airlines. American has goals like “be an industry leader” and “look to the future.” Inspiring but vague. Southwest, on the other hand, has initiatives like “fleet modernization” and “growth of Rapid Rewards program.” Precise and defined.

centralised/decentralised command

Soldiers regularly have to deal with the four forces dubbed VUCA (volatility, uncertainty, complexity and ambiguity). In particular, Mr Gareth Tennant [formerly of the Royal Marines] cites the concept of mission command which developed during the Napoleonic wars. Armies found that, by the time messages had arrived at the front, the military situation had changed. The lesson was to establish what the army was trying to achieve before the battle and allow junior commanders to use their initiative and take decisions as the situation demanded.

The ideal command structure is not a rigid hierarchy, he argues, but a sphere, where the core sets the culture and the parts of the organisation at the edge are free to react to events outside them. In effect, the contrast is between centralised command and decentralised execution.

the eight step process of successful change



 Set the Stage

1. Create a Sense of Urgency

Help others see the need for change and the importance of acting immediately.

2. Pull together the Guiding Team

Make sure there is a powerful group guiding the change – one with leadership skills, credibility, communications ability, authority, analytical skills, and a sense of urgency. 

Decide What to Do

3. Develop the Change Vision and Strategy

Clarify how the future will be different from the past, and how you can make that future a reality.

Make It Happen

4. Communicate for Understanding and Buy In.

Make sure as many others as possible understand and accept the vision and the strategy.

5. Empower Others to Act.

Remove as many barriers as possible so that those who want to make the vision a reality can do so.

6. Produce Short-Term Wins.

Create some visible, unambiguous successes as soon as possible.

7. Don’t Let Up.

Press harder and faster after the first successes. Be relentless with initiating change after change until the vision is a reality.

Make It Stick

8. Create a New Culture.

Hold on to the new ways of behaving, and make sure they succeed, until they become strong enough to replace old traditions.

eyes on, hands off

There is clearly risk associated with empowering your team to make more and faster decisions at a lower-level than was previously the norm. As you take your hands off the wheel, you need to be more vigilant and aware than ever about the decisions your team is making. Provide your team with guidance on the decisions that you want to maintain, and then expect them to handle the rest by leveraging their increased connectivity internal and external to their team. Encourage an environment of transparency where the expectation is for people to be self-aware of when they need help, and are comfortable asking for it. Use every challenge your team faces as an opportunity for organizational learning, and you will quickly build trust in this new way of working.

what other decisions can they handle?

[GM CEO Mary Barra said,] “A lot gets set aside when you’re going through a restructuring process, so it was an opportunity to really define our culture. So, brainstorming with the HR department, I said let’s change the dress code. Let’s make it ‘dress appropriately.’

But the HR department ironically posed my first hurdle. They started arguing with me, saying, it can be ‘dress appropriately’ on the surface, but in the employee manual it needs to be a lot more detailed. They put in specifics, like, ‘Don’t wear T-shirts that say inappropriate things, or statements that could be misinterpreted.'” 

“What does inappropriate, in the context of a T-shirt, even mean,” she asked the audience, half-jokingly. ”So I finally had to say, ‘No, it’s two words, that’s what I want.’ What followed was really a window into the company for me.”

After replacing GM’s 10-page dress code treatise with a two-word appeal, Barra received a scathing email from a senior-level director. ”He said, ‘You need to put out a better dress policy, this is not enough.’ So I called him—and of course that shook him a little bit. And I asked him to help me understand why the policy was inept.”

The director explained that occasionally, some people on his team had to deal with government officials on short notice, and had to be dressed appropriately for that. 

“Okay, why don’t you talk to your team,” Barra replied. ”He was an established leader at GM, responsible for a pretty important part of the company, with a multimillion-dollar budget. He called me back a few minutes later, saying, ‘I talked to the team, we brainstormed, and we agreed that the four people who occasionally need to meet with government officials will keep a pair of dress pants in their locker. Problem solved.'”

“What I realized is that you really need to make sure your managers are empowered—because if they cannot handle ‘dress appropriately,’ what other decisions can they handle? And I realized that often, if you have a lot of overly prescriptive policies and procedures, people will live down to them,” she said.

“But if you let people own policies themselves—especially at the first level of people supervision—it helps develop them. It was an eye-opening experience, but I now know that these small little things changed our culture powerfully. They weren’t the only factor, but they contributed significantly.”

reinforce growth mindset

Mission statements are wonderful things. You can’t argue with lofty values like growth, empowerment, or innovation. But what do they mean to employees if the company doesn’t implement policies that make them real and attainable? They just amount to lip service. 

Organizations that embody a growth mindset encourage appropriate risk-taking, knowing that some risks won’t work out. They reward employees for important and useful lessons learned, even if a project does not meet its original goals. They support collaboration across organizational boundaries rather than competition among employees or units. They are committed to the growth of every member, not just in words but in deeds, such as broadly available development and advancement opportunities. And they continually reinforce growth mindset values with concrete policies.

a growth mindset

Individuals who believe their talents can be developed (through hard work, good strategies, and input from others) have a growth mindset. They tend to achieve more than those with a more fixed mindset (those who believe their talents are innate gifts). This is because they worry less about looking smart and they put more energy into learning. When entire companies embrace a growth mindset, their employees report feeling far more empowered and committed; they also receive far greater organizational support for collaboration and innovation. In contrast, people at primarily fixed-mindset companies report more of only one thing: cheating and deception among employees, presumably to gain an advantage in the talent race.

clear about the company's DNA

When a leader displays transparency, team members know exactly how they're doing and where they stand with performance. The leader is also willing to solicit feedback and give employees a voice on decisions. [Chip] Bergh's top employees have benefited from this approach, as they have helped shape Levi's company culture. He tells The Times:

When I first got here, I interviewed the top 60 people in the company, and I sent them questions in advance, including, What are the three things you think we have to change? What are the three things that we have to keep? What do you most want me to do? What are you most afraid I might do?
I had an hour scheduled for each of them, and by the end, I was really clear about the company's DNA, and the values that were really important to everyone who works here.

primary greatness of character

If you want to have a happy marriage, be the kind of person who generates positive energy and sidesteps negative energy rather than empowering it. If you want to have a more pleasant, cooperative teenager, be a more understanding, empathetic, consistent, loving parent. If you want to have more freedom, more latitude in your job, be a more responsible, a more helpful, a more contributing employee. If you want to be trusted, be trustworthy. If you want the secondary greatness of recognized talent, focus first on primary greatness of character.

thoughts for managing a creative culture

Here are some of the principles we’ve developed over the years to enable and protect a healthy creative culture. I know that when you distill a complex idea into a T-shirt slogan, you risk giving the illusion of understanding – and, in the process, of sapping the idea of its power. An adage worth repeating is also halfway to being irrelevant. You end up with something that is easy to say but not connected to behavior. But while I have been dismissive of reductive truths throughout this book, I do have a point of view, and I thought it might be helpful to share some of the principles that I hold most dear here with you. The trick is to think of each statement as a starting point, as a prompt toward deeper inquiry, and not as a conclusion.

  • Give good idea to a mediocre team, and they will screw it up. Give a mediocre idea to a great team, and they will either fix it or come up with something better. If you get the right team right, chances are that they’ll get the ideas right.
  • When looking to hire people, give their potential to grow more weight

the best way to predict your future is to create it

A vision builds trust, collaboration, interdependence, motivation, and mutual responsibility for success. Vision helps people make smart choices, because their decisions are being made with the end result in mind. As goals are accomplished, the answer to “What next?” becomes clear. Vision allows us to act from a proactive stance, moving toward what we want rather than reactively away from what we don’t want. Vision empowers and excites us to reach for what we truly desire. As the late management guru Peter Drucker said, “The best way to predict your future is to create it.”
